What Iβd do here is have 2 servers running side by side, set up the site on the Hetzner side and get everything ready there. Then put your DNS on the lowest TTL you can and wait it out, then go maintenance mode, migrate the database and move over your DNS records.

Relatively. On a larger project it took 2 days to upgrade due to Carbon 2 -> 3 and PHPUnit deprecations. But was otherwise very easy.
On a smaller project on mine it took 10 minutes.
I feel you, I updated a huge project to Laravel 12 about 6 weeks ago. Did you use Shift for your upgrade?
Though reading some posts around, it looks like the Laravel 13 upgrade will be super painless. π€π»
